How to convert KPIs into actual operational improvements

In any logistics operation, indicators are necessary. They allow performance to be measured, deviations to be detected, costs to be analysed, and whether the service is being provided as planned to be checked. However, having KPIs does not, in itself, guarantee better decision-making.

True value lies not solely in measurement, but in correctly interpreting what those indicators are showing. A piece of data can point to something happening, but it doesn't always explain why it's happening or what impact it has on the overall operation.

This difference is key. Misinterpreting KPIs can lead to reinforcing resources where they aren't needed, modifying routes that aren't the source of the problem, or assuming an operation is working correctly when, in reality, it's being sustained by hidden extra costs, emergencies, or inefficiencies.

When the data doesn't tell the whole story

One of the most common mistakes is analysing indicators in isolation. A good level of service, for example, might seem like an unmistakable sign of efficiency. But if that compliance is achieved with oversized resources, constant planning changes, or a high number of emergencies, the interpretation changes.

The same applies to vehicle occupancy. High occupancy can indicate good use of capacity, but it can also increase unloading times, reduce flexibility in the face of changes, or generate more risk of incidents if the delivery sequence is not well designed.

In these cases, the KPI is not incorrect. What may be incomplete is its interpretation.

The importance of crossing indicators

For a KPI to become a useful tool, it needs to be analysed within an operational context. Service compliance needs to be read alongside cost, incidents, waiting times, and capacity used. Cost per dispatch must be related to service quality, traceability, and flow complexity. Average times should be contrasted with peaks, recurrences, and deviations by route, centre, or customer.

This cross-referencing of information allows a move from a descriptive understanding to an operational one. It is not just about knowing what has happened, but about understanding what decision it is best to make.

A route with recurring delays may require a schedule adjustment, a review of delivery windows, a change in load planning, or a reallocation of resources. The right decision depends on correctly identifying the cause, not simply observing the outcome.

Measure to act, not just to report

In many organisations, KPIs are primarily used as a monitoring tool. They serve to review results, prepare reports, or check if certain objectives have been met. This use is necessary, but limited.

From an operational perspective, indicators should serve to anticipate problems, prioritise actions, and improve processes. A useful KPI is one that helps to make a concrete decision: adjusting a route, reinforcing a shift, reviewing a plan, correcting a deviation, or detecting an incident before it escalates.

That's where technology and expertise need to work together. Systems provide visibility, up-to-date data, and analytical capabilities. Operational expertise allows for the critical interpretation of that data and an understanding of the implications of each decision on the overall operation.
